Question 1: Do you know your actual Azure spend vs. your budgeted spend, and why they differ?
This sounds like a finance question. It is an infrastructure governance question. Flexera’s 2025 State of the Cloud Report found that 84 percent of organizations cite managing cloud spend as their top challenge, and 27 percent of cloud spend goes to waste across the average organization. If your Azure spend is running above budget and your team cannot explain exactly why, which workloads, which resources, which configuration decisions, that gap is not a reporting problem. It is a governance problem.
A well-governed Azure environment has cost visibility built in: tagging standards that make spend attributable, budget alerts that fire before overage rather than after, and a regular review process that catches orphaned resources and oversized VMs before they compound. If your team is reconciling Azure spend manually at the end of each month, you do not have cost governance, you have cost reporting.
Question 2: When did you last audit your security configuration, and has anything changed since?
Security configuration in Azure is not static. Every change to access controls, network policies, or resource configuration is a potential shift in your security posture. And if your last formal security review was more than six months ago, your current posture is not the one you reviewed.
The question is not whether your environment was secure at the time of your last audit. The question is whether it is secure today. Configuration drift, overly permissive access controls that expanded quietly, and unreviewed policy changes are the most common gaps Sikich finds in mid-market Azure environments, and none of them show up on last year’s audit report.
If your team cannot produce a current, accurate inventory of access controls, active resources, and network configuration without pulling it together manually, that is the answer to this question.
Question 3: Could your organization pass a compliance audit today, without a sprint to prepare?
Most organizations that operate under SOC 2, HIPAA, CMMC, or similar frameworks can pass an audit when they have weeks to prepare. The real test of compliance posture is whether you could pass one today, without a preparation sprint. Research on cloud governance best practices consistently shows that audit defensibility now requires continuous evidence, regulators expect traceable, immutable documentation that reflects real-time posture rather than point-in-time snapshots.
If your compliance documentation reflects your environment at the time of your last audit rather than today, there is a gap. That gap may be small and manageable, or it may represent meaningful exposure. You will not know until you look, and the time to look is before an auditor does.
Question 4: What percentage of your IT team’s time goes to reactive infrastructure work vs. strategic work?
This is the question that IT leaders answer most quickly and most painfully. For most mid-market teams managing Azure environments without a formal governance model, the honest answer is that reactive work, patching, troubleshooting, responding to alerts, managing access requests, consumes the majority of available engineering hours.
The organizations that have closed that gap have done it the same way: by moving from a reactive management posture to a proactive visibility posture. That means automated alerting on causes rather than symptoms, governance models that catch issues before they become incidents, and infrastructure that manages itself rather than requiring constant manual intervention.
If your team spends more time keeping your Azure environment running than improving it, the environment is running your team rather than the other way around.
Question 5: Do you have a remediation roadmap, or just a list of findings?
Many organizations have had some form of Azure assessment done, a vendor review, an internal audit, a Microsoft partner engagement. What most of them have at the end of that process is a list of findings. What they are often missing is a prioritized remediation roadmap that maps those findings to business impact, sequences remediation work against compliance timelines and budget cycles, and tracks progress over time.
A list of findings without a remediation plan is not an asset. It is a liability, because it documents exposure without a path to close it. A well-built remediation roadmap turns assessment findings into a sequenced workplan with owners, timelines, and measurable outcomes.
If your team has findings sitting in a document without a clear plan to address them, that document is working against you.
