Navigating Generative AI in Life Sciences QMS: Opportunities, Risks, and Strategic Guidance

From improving process flow to highlighting gaps and blind spots, AI offers the potential to improve efficiency, consistency, and quality across quality operations. 

However, the adoption of AI in regulated environments requires careful consideration. Organizations must weigh the benefits against the risks, and ensure that implementation aligns with compliance, data integrity, and operational goals.

Current Applications of Generative AI in QMS 

Generative AI is being used to support and automate various quality functions, including: 

  • Condensing multiple investigation and action tasks, attachments, and audit findings into concise summaries for faster review. 
  • Recommending corrective and preventive actions based on historical data. 
  • Automating Effectiveness Checks, highlighting recurrence of issues and suggesting additional corrective actions. 
  • Assisting in the review of Complaints and Quality Events with contextual insights. 
  • Identifying potential missing data, or completeness of investigations. 

These use cases demonstrate how AI can enhance quality and decision support, particularly in high-volume or repetitive tasks. 

Key Considerations for Implementation 

Validation: How to Qualify a Non-Repeatable Process 

By definition, AI does not produce the exact same results, even given the exact same data. So, how do we qualify that the results are consistent and expected? 

There are two main forms of AI today, Predictive AI and Generative Ai. Predictive AI is a mathematical model, looking for patterns in data using natural language. As a mathematical model, there are thresholds and variances that can be calculated, and thus can be shown to be consistent and valid. 

Generative AI, using LLMs, are not as easily validated. Thus, a risk assessment needs to be performed for each use case/function of the Gen AI tool in the QMS to determine the risk acceptability. For example, a Gen AI tool that highlights potential solutions or suggests additional investigation steps, for a human to review, does not pose a significant risk to the process if no suggestion is provided or the suggestion is not relevant or inaccurate. The human is still following the process. 

The Human Risk Factor 

Generative AI can reduce manual errors, but it also introduces the risk of over-reliance and complacency. In haste, an AI error can easily go undetected, and can have significant impacts, with an occurrence rate much higher than is appreciated.  

Human oversight remains a critical safeguard. Outputs must be reviewed and verified, especially in scenarios involving regulatory compliance or patient safety. Additionally, use cases should be considered based on the potential risk. 

Data Privacy and Security 

AI systems often require access to sensitive quality data. Organizations must implement robust controls around data governance, encryption, and access management. Role-based access and strict firewalls between company data and the web can help mitigate exposure while maintaining functionality. 

Avoiding Over-Automation 

While automation can drive efficiency, it should not replace human judgment in critical decisions. Over-automation may lead to missed context or unintended consequences. A balanced approach, where AI augments rather than replaces human expertise, is generally more sustainable. 

Strategic Recommendations 

For organizations considering or expanding the use of generative AI in QMS, the following steps can support a responsible and effective strategy: 

  • Start with lower-risk use cases such as suggestions and alerting, keeping Human in the Loop (HITL) principles. 
  • Avoid full automation use cases, where AI agents are taking actions beyond notifications and alerts. 
  • Establish cross-functional governance involving quality, IT, compliance, and legal teams. 
  • Develop internal AI literacy to ensure users understand capabilities and limitations. 
  • Add controls to AI outputs with clear audit trails and documentation.
